Founders may label one country promising because its pilot completed faster. The explanation may be that the customer had cleaner data or received more founder assistance.

Define the comparable task

Specify the workflow, user role, input conditions and outcome. Record material local differences rather than pretending they can all be removed.

Scikit-learn’s cross-validation guidance addresses separating evaluation data appropriately. A commercial pilot is different from model validation, but both require clarity about what the comparison can establish.

An illustrative two-country test might evaluate the same report using similar source records. If one implementation also includes a custom integration, report that extra scope separately.

Record assistance and selection

Track who recruited each account, what support it received and which cases were excluded. The most cooperative customer in one market should not be presented as a representative national result.

Use common definitions where they fit and explain unavoidable local variation. A task completed under different approval rules may require a different interpretation rather than a forced ranking.

Avoid reducing a small qualitative pilot to a country league table. It can identify operating constraints without establishing market-wide superiority.

Use differences to design the next test

If one account needs more local support, investigate whether the cause is language, product readiness or customer-specific capability. The next experiment should isolate that uncertainty.

Create a comparison note before publishing multi-country results. List the differences that could influence the outcome, including assistance, sample selection and task scope. Readers can then distinguish a useful local observation from a claim that a country performed better because of an underlying market characteristic the pilot did not isolate.

GAT’s regional market comparison provides hypotheses about different commercial environments. Comparable pilot design helps founders test those hypotheses without mistaking execution choices for facts about an entire country.
